The Second Digitalization: From Data to Meaning (From Hard to Soft!)

The second digital transformation is a far more profound disruption than anticipated, and one that has been largely underestimated by many leaders. We are witnessing a shift from a data economy to a meaning economy. This shift is redefining the sources of value, decision-making processes, and even the very nature of the company.


The dead end of the classic model (The Hard)

The urgent situation is clear: the traditional information management model has reached its limits. For decades, companies have structured their intelligence around relational databases (powered by SQL) and quantified indicators. While this framework performed well in a stable environment, it now fails to capture the essentials: information that has become ambiguous, contextual, and scattered across emails, documents, and informal exchanges.


Structured data currently represents only a marginal fraction of reality, often around 5%. Dashboards thus give an illusion of control, while ignoring the essentials.


Added to this is a major strategic risk: algorithmic convergence. By adopting the same AI tools, companies homogenize their analytical capabilities and erode their differentiation.


Entering the Era of Meaning (The Soft)

Faced with this impasse, the "second digitalization" is emerging. The first phase consisted of transforming reality into data; the second aims to transform data into meaning.


Today, language models make it possible to structure informal information and leverage the so-called "dark data," which represents 80 to 90% of organizations' informational capital, previously untapped. Activating this resource leads to a much deeper understanding of reality.


The change is also qualitative: the strategy is no longer driven solely by rigid indicators but instead incorporates weak signals, emerging dynamics, and interpretations. It becomes more sensitive, less mechanical, and closer to the ground.


The transformation of management and leadership

This change necessitates a major operational transformation:


  • Expanded access to meaning redistributes intelligence within the organization, reduces the filtering role of hierarchy, and accelerates decision-making.

  • Management is changing in nature: it no longer just controls figures, it guarantees the reliability of interpretations and the consistency of choices.

  • Governance becomes dynamic, capable of evolving with contexts while maintaining ethical benchmarks.


In this context, the role of the leader is profoundly redefined: he is no longer just an arbiter, but an architect of systems of meaning, responsible for the alignment between technology, information and strategic vision.


Navigating complexity: the art of reading the Graph

To grasp this new economy of meaning, the knowledge graph is essential, but it cannot be read like a text. It is a dense map where everything coexists: concepts, relationships, contexts. Trying to approach it linearly quickly creates confusion.


Navigating effectively requires a method:


  • Introduce a reading route of key elements (highlights) to transform complexity into an intelligible narrative.

  • Starting from a historical perspective to understand the limitations of the old model.

  • Activate the graph using semantic queries.

  • Validate through concrete cases, then open up towards a vision.
